The Problem
Every stakeholder is adopting AI faster than they trust it. Pew: 49% of US adults use chatbots, only 16% trust them. 63% say AI moves too fast. 71% worry about data. Meanwhile SHRM26 shows 92% of CHROs want deeper AI — but only 39% have adopted.
The bottleneck has shifted from technical capability to institutional confidence.
The Supporting Signals
- JPMorgan/Goldman blocking Claude over ToS in Hong Kong — vendor trust becomes a compliance issue overnight
- GPT-4.5 retiring in 8 days — forced migration exposes zero trust in model continuity
- Industry shift to usage-based pricing — nobody trusts fixed commitments anymore
- 58% of companies planning AI-driven layoffs — Bezos publicly acknowledges displacement
- Therapy chatbot bans passing in VT, RI — legislative trust deficit is accelerating
The Product Idea
TrustLayer — an API-first trust & compliance layer that sits between enterprises and any AI model/vendor.
Three modules:
TrustScore — Continuous vendor/model trust assessment (ToS drift, data handling, model retirement risk, compliance posture). Think of it as SOC 2 for AI vendors, but automated and real-time.
ComplyBridge — ToS-aware middleware that routes prompts/rules through your enterprise compliance policy before they hit the model. The JPMorgan/Goldman blocker solved — route through your policy layer, not the model’s ToS.
ContinuityGuard — Model version pinning + fallback chains. When GPT-4.5 retires, TrustLayer auto-failsafes to the next approved model without data leaving compliance boundaries.
Why Now
The trust gap is widening faster than any technical gap. The companies solving institutional confidence (not AI capability) will own the procurement conversation. JPMorgan blocking Claude wasn’t about model quality — it was about trust infrastructure that doesn’t exist yet.
The Wedge
Start with TrustScore as a free audit tool: “Scan any AI vendor’s ToS + compliance posture in 30 seconds.” Hook enterprises on the data, then sell ComplyBridge as the action layer. Land and expand.
Go-to-Market
- Initial customer: Enterprise compliance/legal teams already dealing with AI vendor sprawl
- Distribution: Compliance frameworks (SOC 2, ISO 42001, EU AI Act deadlines 6 weeks out)
- Moats: Network effects (more enterprises auditing = richer TrustScore data), compliance lock-in (rewiring ToS review pipelines), switching costs (model continuity bindings)
- Pricing: Per-vendor audit + per-complyBridge-call usage
Adjacent Plays
- TokenGuard (AI spend governance — the CloudHealth for tokens)
- ComplyLayer (AI compliance API — EU AI Act deadline play)
- These three form a suite: spend governance + compliance + trust infrastructure
